What data does a professional services firm already generate for AI training?
Last updated /Seller intent
A professional services firm sells a sequence of judgments: whether to take the work, how to scope it, who to put on it, and when a draft is not ready. Consulting firms, law practices, design studios, and agencies do not share a single system, but they do share that sequence. The archive people point to first is usually the client's matter: the data room, the brief, the brand assets, the contract under review. That pile is often the thing the firm is least free to offer. The pile that can sometimes be described is the firm's own method, written in proposals, staffing notes, and review comments that can stand without the client's secrets.
An illustration, not a client: a partner sends a draft back because the recommendation answers a question the client did not ask. The comment says what to cut and why the evidence does not support the bolder line. A colleague revises. The later version is the one that goes out. The comment is a decision record. The exhibits attached to the draft may be the client's confidential material, or work the engagement says the client owns. Those exhibits are not automatically the firm's training set because a partner marked them up.
How a recorded judgment differs from a job title is how expert judgment and decision records can train AI. Procedures the firm wrote for its own people are how internal documents and playbooks can be licensed. An accounting practice, which is a narrower cousin with its own client-file wall, is what an accounting firm already generates that can train AI. A firm that places people rather than advice is what a staffing agency already generates that can train AI. Permission, if any, is what AI data licensing means for a company.
Why the killed recommendation is the scarce page
The deck that shipped is the firm's advertisement of itself. The comment that killed a slide is the craft. Agents that draft advice without ever seeing a killed slide learn to be smooth. They do not learn the moment a senior person says the evidence is thin. That moment is rarely on the website. It is in the review thread, if the firm kept it, and if the thread can be read without the client's name and numbers.
Scoping has a similar shape. The first proposal is wide. A conversation cuts it. The signed scope is smaller, and a note says which work was declined because the firm was the wrong tool. That note is more useful than the final PDF, and it is also more likely to quote the client's unreleased plans. Usefulness and confidentiality arrive together. We do not treat usefulness as the winner.
What the firm itself may be able to describe
- Proposal trails that show a scope being cut, with the reason recorded in the firm's words rather than a dump of the client's strategy memo.
- Review comments that accept, reject, or send back work, tied to a standard the firm actually uses.
- Staffing choices: why a role was added, why a draft was reassigned, whether the engagement later matched the plan. The people's private files are not this list.
- Internal playbooks for how the firm runs a type of engagement, authored by the firm and still recognized as true.
Matter files that stay shut
- Client data rooms, contracts under review, and creative assets the client supplied or owns.
- Privileged communications and anything an engagement letter treats as confidential beyond the engagement.
- Time entries that only make sense when they name the client matter in full. A pattern of review stages can be described. A diary of a confidential case cannot.
What makes a firm archive look deep and still be the client's
- A document management system measured by terabytes of client work product. Size is the client's history, stored by the firm.
- Templates bought from a publisher or generated once and never adapted. Those are not the firm's judgment, and they may not be the firm's to offer.
- One partner's inbox presented as the standard of the firm. A personal habit is not yet a method.
- A plan to strip client names from entire matters and call the remainder the firm's expertise. If the remainder is still the client's analysis, the strip did not create a new owner.
How a firm would be profiled
Unlockt, LLC operates Big Data/Little Guy. We will not ask for a matter export. The free check can ask whether review comments and scoping notes exist in a form you can describe without opening a client file. Start at the free data value check.
A profile would name the kinds of decisions and the engagement limits in one description. Buyers would not receive the data room. Many firms will find that the separable method is thinner than the archive. That finding is the point. A brokerage that negotiates property rather than advice is a different page, what a brokerage already generates that can train AI. Do not blend those trades because both use the word client.
Questions people ask
Can a firm license its clients' documents?
Do not assume so. Engagement terms and professional duties often keep the matter inside the relationship. The firm's own method is a separate question. This page answers neither for you.
Do redlines count?
A comment that records a judgment can count if it stands without the client's confidential exhibit. The exhibit itself is usually a different object.
Are law firms, consultancies, and agencies the same shelf?
They share a shape: scope, review, and staffing. Their duties differ. A privilege rule is not a brand guideline. Describe the firm you actually are.
Is a final deliverable the valuable file?
It is the version meant to be seen. The killed draft and the reason are often the scarce record, and they are also the more sensitive one.
Does hosting the file mean the firm owns it?
No. Hosting, work-product clauses, and confidentiality are different. Counsel reads the engagement. We do not.
How should the firm start?
Describe the method in words: how scope is cut and how work is sent back. Leave every client matter closed.
